Onboarding should start before the first live client
A new licence creates permission to practise; it does not create a safe operating system. Before the first client conversation, an agent should know the brokerage's approved systems, document-handling rules, disclosure process, advertising standards, lender-submission workflow and who must review or approve a file at each stage.
Transferring agents need onboarding too. Their technical experience may be strong, but every brokerage has different lender access, compliance controls, technology, file naming, escalation and compensation procedures. Assuming an experienced producer will simply 'figure it out' creates avoidable client and operational risk.
- Confirm licence status and authorized brokerage before mortgage activity begins.
- Set up approved email, CRM, document storage and lender submission systems.
- Learn the brokerage's privacy, suitability, disclosure and recordkeeping workflow.
- Know exactly who reviews a difficult file and the expected response time.
- Understand commission calculation, fees, chargebacks and payment timing in writing.
First 30 days: learn the machine
The first month should optimize for error reduction and learning velocity rather than raw lead volume. Walk through sample purchase, refinance, self-employed and rental files from discovery to funding. Practice how to request documents, read a credit bureau, calculate qualification, write lender notes, interpret commitments and clear conditions.
The agent should also leave the first month with a simple client-acquisition plan. Technical training without a pipeline creates no career; aggressive prospecting without file competence creates client risk.
- Complete mandatory brokerage and compliance training.
- Shadow or review real anonymized files with a broker or experienced reviewer.
- Build personal checklists for discovery, documents, submission and closing.
- Create a database with next-action dates for every legitimate relationship.
- Choose two or three sustainable referral or acquisition channels to test.
Days 31–90: move from observing to reasoned independence
By days 60 to 90, the goal should be to make the agent explain their own reasoning before asking for the answer. For each file: what is the borrower trying to achieve, what facts control qualification, what is missing, which lender categories fit, what could make the deal fail and why is the proposed option suitable?
A good reviewer gradually reduces intervention as judgement improves, while keeping clear escalation triggers for private lending, suspected fraud, legal or tax questions, unusual ownership, vulnerable clients, material disclosure issues and any fact pattern the agent cannot assess confidently.
Use an onboarding scorecard, not a welcome presentation
An onboarding program is measurable when both sides can see what competence has actually been demonstrated. A 30-60-90-day scorecard can track system readiness, case exercises, live-file reviews, compliance completion, prospecting activity, response standards and the agent's ability to explain lender strategy.
The purpose is not to create bureaucracy. It is to detect gaps before a financing-condition deadline or closing makes the gap expensive.
